Five Enterprise AI Adoption Pain Points (and What’s Emerging to Address Them)

Enterprise interest in AI is no longer theoretical. Boards, executives, and operators all see the potential – from automating repetitive work to rethinking entire workflows through agents and AI-native applications.

As organizations push to move from pilots to production, however, a consistent set of challenges has become harder to ignore. These hurdles are real, structural, and show up across industries and geographies.

That said, this isn’t a story about what’s broken. Alongside these pain points, we’re seeing meaningful progress – new operating models, technical approaches, and product categories emerging to help enterprises navigate complexity rather than avoid it. The most interesting work right now sits at the intersection of constraint and creativity.

What follows are five of the most common AI adoption challenges enterprises face today – and the patterns beginning to form around how teams are addressing them.

1. Data Isn’t Ready – Even When Companies Think It Is

The biggest blocker to enterprise AI adoption remains data.

While many organizations have invested heavily in cloud infrastructure, data warehouses, and governance frameworks, large portions of critical data still live in fragmented, legacy environments. Mainframes, on-prem systems, and poorly integrated tools remain common, and data architectures are often inconsistent across teams.

Modern AI systems depend on clean, accessible, well-governed data. For many enterprises, the day-to-day reality is that their data foundations simply aren’t mature enough to support meaningful deployment  –  forcing modernization to become a prerequisite rather than a parallel effort.

2. Legacy Systems Don’t Talk to Modern AI

Even when data exists, connecting AI systems to enterprise infrastructure is rarely straightforward.

Most AI tools integrate easily with modern SaaS platforms. But many core enterprise workflows still run on older software that wasn’t designed for interoperability. Important business logic and historical data often live in systems that don’t support modern APIs or real-time integration.

This creates a gap where AI capabilities exist in theory, but can’t be practically embedded into how work actually gets done.

3. Forward-Deployed Engineers Work  –  but Don’t Scale

To bridge the gap between modern AI tools and legacy environments, enterprises are increasingly relying on forward-deployed engineers.

Startups, system integrators, and consulting firms are embedding technical teams directly inside customer environments to architect integrations and adapt AI systems to complex infrastructure. In the near term, this approach is effective – and demand for it has been strong.

The challenge is cost and scalability. As more human labor is required to unlock AI value, the economic upside can erode. This has sparked growing interest in whether parts of this work can be productized – enabling systems to interface with legacy environments more autonomously and reducing long-term reliance on embedded teams.

4. Security Becomes Exponentially Harder with Agents

Security concerns intensify as AI systems move from analysis to action.

AI agents introduce new risks because they can access data and execute workflows autonomously. Without strict controls, agents could operate outside their intended scope, access sensitive information, or introduce operational and legal exposure.

Enterprises are increasingly focused on sandboxed environments, identity controls, and governance layers that tightly define what agents can see and do. The challenge is scale. If organizations eventually deploy many more agents than human employees, managing permissions, monitoring behavior, and enforcing guardrails becomes significantly more complex.

This remains one of the most technically demanding areas of enterprise AI adoption.

5. Measuring ROI – and Rethinking Work – Is Still Unclear

Even when AI systems are deployed, measuring success is not straightforward.

Most organizations assume AI will increase productivity, but defining the right metrics is difficult. How do you measure the output of an agent versus a human? How do you assess value when agents augment employees rather than replace them?

In the near term, enterprises are focused on collaboration – using AI to reduce low-value work so humans can focus on higher-impact tasks. This immediately raises questions about organizational design, roles, and workflows.

Longer term, as AI systems improve, broader questions around workforce composition and labor dynamics will become unavoidable. These issues aren’t blocking adoption today, but they will shape how enterprises think about the future.

What Separates Experimentation from Real Adoption

Organizations that move successfully from pilots to production tend to take a staged, methodical approach.

They test internally before deploying externally, use real employees to uncover edge cases, and accept that failures will happen. The key difference is how they respond – fixing issues, rolling back when necessary, and continuing forward rather than abandoning AI altogether.

Adoption doesn’t require moving slowly, but it does require discipline.

What This Means for Startups and Enterprises

For startups, early traction – especially among other startups – isn’t enough. The real test is durability: can the product deliver sustained ROI inside complex enterprise environments?

For enterprises, vendor sprawl and marketing noise are growing challenges. Many are increasingly relying on trusted intermediaries – system integrators and resellers – to help filter signal from hype.

The next phase of enterprise AI adoption will be defined less by model capabilities and more by foundations: data readiness, system integration, security, and trust.
